The honest answer is that payback period varies significantly by use case — but for the AI applications most relevant to UK small businesses, it's typically 2–6 months. This article maps the payback timeline month by month and tells you what to measure.

Month 1: Setup and baseline

The first month is onboarding: knowledge base build, integration setup, QA, and go-live. No revenue return in Month 1 — but no expectation of it either. What you should measure in Month 1: how many conversations is the AI having, what is the escalation rate (aim for under 30%), and what is the sentiment distribution on feedback? These are your baseline metrics.

Month 2: Early traction

By Month 2, the AI is live and handling enquiries. Out-of-hours conversion starts to show up: leads captured at times when they previously would have been missed. Support staff start to notice a reduction in routine query volume. Measure: leads captured by AI vs Month 0 baseline, support time per enquiry (should be falling), and feedback scores.

Month 3: Knowledge base refinement

Month 3 is where the first knowledge base iteration happens. The AI has now handled enough real queries to reveal gaps and edge cases. A knowledge base refresh closes these gaps and improves accuracy. ROI starts to become visible: the lead pipeline is fuller, routine support volume is measurably lower, and the 7-day follow-up sequence is converting second-chance leads that previously would have gone cold.

The knowledge base is mature, the AI is handling 70–80% of enquiries autonomously, and the revenue enabled (captured out-of-hours leads, follow-up conversions) exceeds the platform cost. At Month 6, run the full ROI calculation: revenue enabled + cost reduced ÷ total cost. For well-configured deployments, this is typically 150–300% by Month 6.
